1、纯碱分厂三期推行5S管理活动实施方案一、5S管理活动的目的5S 管理活动的目的是:在纯碱分厂三期创建一个良好的工作环境、和谐融洽的管理气氛,提升纯碱分厂三期整体职业化水平,提升员工的综合素养。二、适用范围及活动对象(1)范围:各办公室、值班室、框架楼、洗手间、仓库和厂区。(2)活动对象:1、人员:全员;2、物品:设施、设备、用品用具。三、实施步骤5S管理活动分为两个阶段:第一阶段为准备阶段,主要工作是5S管理体系的建立、培训、实施准备以及试运行;第二阶段为推行阶段,包括5S体系的推行实施、检查、改进与完善、形成标准化等内容。(一)第一阶段(试行阶段)主要工作内容1.培训教育:通过全员集中培训、

2、办宣传栏、悬挂横幅等方式进行,从而达到全员参与的目的和效果,激发员工改善的激情,将教材的内容转化为现场的改善。(1)培训的方式:课堂培训现场点评部分实操(2)考评的方式:现场实施各类活动(3)培训的内容:5S相关管理改善工程教材(4)讲师:厂长+安全员+工段长+值班长2.宣传:(1)推进办指派专人制作横幅、标语。(2)建立标杆岗位的管理看板,各工段进行复制(每周更新)。(3)其它宣传手法。3、推行方针、目标及口号:(1)方针:生产现场清爽化,人员素养化,管理规范化。(2)目标:强化公司基础管理,提升公司全体员工的素养;提高公司的竞争力,提升品牌形象。(3)口号:于细微之处着手,塑造公司新形象;

10、6 HJ8K4F6Z9V9 ZN5A4A8I2S8文档编码:CC1N4G8Z10S6 HJ8K4F6Z9V9 ZN5A4A8I2S8对主操以上人员进行培训,培训内容包括:生产现场管理标准;5S管理的内容(5S-06)等。(二)第二阶段(推行阶段)主要工作1、整理阶段时间:2017年 4 月 1 日至 2017 年 4 月 20 日共 20 天工作内容:(1)、推进办进行定点摄影(对一些需要整改的现场环境给予定点摄影);(2)、实施小组成员根据各工段具体情况制定必要品和非要品判别基准,督促各自责任区域人员根据判别基准对现场物品及电脑内的文件根据责任人权限进行整理(区分必要品、非要品,处理非要品)

11、;(3)、如果各工段员工无权处理非要品,将整理出的非要品上报到各工段长处,由实施小组成员填写非要品申报审批表(5S-08,一式两份)后上报至公司领导审批;(4)、公司领导对非要品申报审批表上的物品视情况进行处理,并留存一份备案;(5)、各工段工段长按审批意见对非要品进行处理;(6)、执行小组收取一份经公司领导审批后的非要品申报审批表进行备案;(7)、各运行班组值班长将5S 写入交接班会议制度,并在每次会议中强调 5S工作;(8)、各工段工段长提交本阶段工作总结(包括整理阶段工作的具体内容、工作完成的程度、没有做到位的具体工作)到执行小组文档编码:CC1N4G8Z10S6 HJ8K4F6Z9V9

19、常用量及放置位置;(5)、制订废弃物处理方法;(6)、每日自我检查。目的:达到阶段性目标(使工作现场没有“非要品”,不用浪费时间寻找“必要品”,腾出空间来整顿“必要品”),为整顿做准备。2、整顿阶段时间:2017 年 4 月 21 日至 2017年 5 月 20 日,共 30 天工作内容:(1)、实施小组成员组织各自工段人员对工作现场设施及用品进行定位,并制定物品平面定置图(一式两份);定位原则:易清扫、易操作、易检查、易取放、一目了然、安全第一;(2)、各工段将制定的定置图上报一份到执行小组备案,为巡检工作提供依据;文档编码:CC1N4G8Z10S6 HJ8K4F6Z9V9 ZN5A4A8I

27、定期进行检查考核(5S-05);(8)各工段工段长提交本阶段工作总结和下阶段工作计划到执行小组组长处;(9)、2017年 5 月 15 日召开推行组全体成员整顿阶段总结会议。实施要领:(1)、前一步骤整理的工作要落实;(2)、流程布置,确定放置场所;(3)、规定放置方法、明确数量;(4)、划线定位;(5)、场所、物品标识。目的:达到阶段性目标(现场物品摆放合理,位置明确,达到易取易用,提高工作效率)。3、清扫阶段时间:2017年 5 月 21 日至 6 月 10日,共 20 天工作内容:(1)、实施小组根据5S 执行标准,带领本工段员工对现场所有物品及设施进行一次彻底的清扫;(2)、执行小组根
